You are inside the thing you're trying to fix

You cannot stand outside evolution while shaping it.

Refining Reality, Chapter Eight, "The Mirror."

Leaders talk about their organization as if they were standing outside it, looking in. You aren't. Your calendar is one of its structures, your reactions are one of its feedback loops, and the pattern you're trying to change is partly made of you.

This isn't a cause for guilt. It's the most useful fact you have, because you are the one component you can alter directly, and the system will respond. The book calls this a strange loop: you are observer and observed at once, the one refining the organization and the one it is refining. The discipline is not to climb out of the loop. It is to stay in it, awake, and watch what your own presence does.

The Move

In your next recurring meeting, say nothing for the first ten minutes. Note what happens in the space you usually fill: who speaks, what gets decided, what stalls. Whatever changed in those ten minutes is a reading of how much of the pattern is you.

Every heuristic here is a rule of thumb drawn from the model. The model itself, and why the rules hold, is in the book.

Feedback

How is this working for you?

The model is only as good as the places it fails. If you tried this and it didn’t work, that’s the most useful thing you can send me.
Thank you for your feedback.
